Recalibrating Learner Journeys to Build Commercial Confidence at Scale

DIAGNOSIS

Our client is a major food and drink retailer operating in a fast-paced, highly competitive environment. Following a period of leadership change and the integration of new colleagues, the business recognised a growing gap in formal commercial training and capability development. While individuals brought strong experience, there was increasing inconsistency in ways of working, confidence levels and application of commercial best practice across teams. The client identified the need to recalibrate the learner journeys colleagues needed to go on, ensuring development was relevant, prioritised and aligned to the realities of the commercial role. Sellex was engaged to undertake a structured Diagnose-Design-Deliver approach. The diagnostic phase focused on understanding current capability levels, identifying priority skill gaps and assessing how learning was currently being accessed and applied. This enabled a clear, evidence-led view of where intervention would deliver the greatest impact.

DESIGN AND DELIVERY

Building on the diagnosis, Sellex worked closely with the client to design targeted learner journeys that reflected both individual needs and broader organisational priorities. Content was structured to ensure progression, relevance and practical application - rather than one-size-fits-all training.

We prioritised the development of sustainable learning content that could be embedded into the business, supporting colleagues at different stages of their development. The programmes were designed to build confidence, reinforce consistency and enable colleagues to apply learning directly to their day-to-day roles. Delivery focused on creating long-term capability rather than dependency.

As a result, the client is now embarking on a train-the-trainer programme, enabling internal teams to roll out learning more broadly and consistently across the organisation, while maintaining quality and impact.

DURABLE OUTCOMES

The work has laid the foundations for a step change in commercial capability across the business. Colleagues now have clearer development pathways, stronger confidence and a more consistent understanding of commercial principles and best practice. The train-the-trainer approach ensures learning is scalable and sustainable, enabling the organisation to continue building capability as teams evolve.
