Reprioritising Channel Strategy to Unlock Profitable Growth

DIAGNOSIS

Our client is a well-established food and drink business with a strong heritage and proven performance across multiple categories. More recently, the organisation had expanded into soft drinks - a category characterised by higher purchase frequency, impulse behaviour and strong channel dynamics. Internally, the assumption was clear: opportunities in Grocery and Convenience were largely maximised, and future growth would be driven predominantly through Foodservice. However, this belief had not been rigorously tested against the full breadth of available data. Sellex was engaged to provide an objective, evidence-based assessment of where the true growth opportunities existed across channels. By combining market, shopper and customer data, we challenged the prevailing narrative and quantified the relative opportunity by channel. The diagnosis revealed a materially different picture. While Foodservice remained important, Grocery and Convenience still represented a significantly under-prioritised growth opportunity - particularly given the impulse nature of soft drinks and the client’s existing brand strengths.

DESIGN AND DELIVERY

Following the diagnostic phase, Sellex worked closely with the client to translate insight into clear, actionable channel strategies. We quantified the opportunity value by channel, identifying where incremental growth could realistically be unlocked and where investment would deliver the strongest returns. Together, we designed tailored strategies for Grocery and Convenience, aligned to the unique shopper missions, purchase occasions and decision drivers within each channel. This included the development of focused trade marketing priorities, sharper shopper marketing plans and a more effective contact strategy for engaging retail partners. Crucially, this was not a theoretical exercise. We partnered with the client team to embed the strategy into their commercial plans, ensuring alignment across sales, marketing and category functions. Decision-making was simplified, priorities were clarified, and teams were equipped with a shared, data-led view of where to focus time and investment.

The work delivered a step-change in how the organisation viewed its channel growth strategy. By replacing assumption with evidence, the business was able to confidently rebalance its focus and redirect resources towards the highest-value opportunities in Grocery and Convenience. The client gained a clear, quantified understanding of where growth would come from and just as importantly, why. This enabled more effective conversations with retail customers, stronger joint business planning and improved execution in-store. Internally, the project created greater alignment across teams and a more consistent approach to channel decision-making. The strategies developed are durable, scalable and adaptable as the business continues to evolve its soft drinks portfolio. Most importantly, the client is now equipped with a robust, data-led framework that can be reused to evaluate future channel opportunities, ensuring growth decisions remain grounded in commercial reality rather than assumption.
